Using AI is a software decision. Running on it is an operating decision.

Most companies are buying AI tools. The ones pulling ahead are running agent stacks, and treating them like they treat their ERP or their warehouse, not like they treat a SaaS subscription. The gap between the two approaches is already wider than most boards realise.

Field Note №05 · 20 Apr 2026

AI tools are a distraction. Agent infrastructure is the play.

Every business we talk to has tried ChatGPT, built a few Zapier automations, maybe paid for Copilot seats. None of it changed how the business actually runs. That is because tools solve tasks. Infrastructure solves operations.

Ratematch, full stack fintech build with a two agent team

A rate comparison platform built by one human operator and two agents. CTO and product, running around the clock. Four weeks to live MVP. A traditional build would still be recruiting.

What we are watching

  • 01The consulting model is broken. Twelve weeks of discovery and a PowerPoint is not a deliverable.
  • 02A multi-agent stack is an org chart for AI.
  • 03"We need a chatbot" is a solution statement disguised as a problem.

I predict every SaaS app today, the way we know it, including ours, there will be an agent that will subsume the application.
